A Framework That Actually Works
Level 1: Functionality and Logic
Priority: Critical
- Does the code do what it’s supposed to do?
- Are there edge cases that aren’t handled?
- Could this break existing functionality?
- Are error conditions properly managed?
Example feedback: “This function doesn’t handle the case where userId
is null. Should we return early or throw an error?”
Level 2: Architecture and Design
Priority: High
- Does this fit the existing system architecture?
- Are responsibilities properly separated?
- Is this the right abstraction level?
- Does it introduce unnecessary complexity?
Example feedback: “This adds database logic to the component. Could we move this to a service layer to keep concerns separated?”
Level 3: Performance and Security
Priority: High
- Are there obvious performance issues?
- Could this create security vulnerabilities?
- Is error information being leaked?
- Are we handling sensitive data appropriately?
Example feedback: “This query runs inside a loop and could cause N+1 problems. Consider batching these requests.”
Level 4: Maintainability
Priority: Medium
- Is the code readable and self-documenting?
- Are names clear and consistent?
- Is the complexity appropriate for the problem?
- Will future developers understand this?

would be clearer.”
Level 5: Style and Conventions
Priority: Low
- Does it follow team coding standards?
- Are formatting and style consistent?
Example feedback: “Can we run the formatter on this? Some inconsistent spacing.”
The Reviewer’s Playbook
Before You Start
- Understand the context: Read the PR description and linked tickets
- Check the scope: Is this PR trying to do too much?
- Set expectations: How much time should this take to review properly?
During Review
- Start with the big picture: Architecture and logic first, style last
- Ask questions, don’t make demands: “Could you help me understand why…” vs “Change this”
- Suggest alternatives: Don’t just point out problems, offer solutions
- Acknowledge good decisions: Call out clever solutions and improvements
Example Review Comments
Bad: “This is wrong.”
Good: “I’m concerned this approach might cause race conditions when multiple users update the same record. Have you considered using optimistic locking here?”

Writing Review-Ready Code
- Self-review first: Look at your own diff before submitting
- Write descriptive PR descriptions: Explain the what, why, and how
- Keep PRs focused: One logical change per PR
- Add context: Link to tickets, explain tradeoffs, highlight risky changes
Responding to Feedback
- Ask for clarification: Don’t guess what reviewers mean
- Explain your reasoning: Help reviewers understand your approach
- Be open to alternatives: Your first solution isn’t always the best
- Separate ego from code: Feedback is about the code, not you
Team-Level Improvements
Establish Review Standards
Create a team agreement covering:
- Maximum PR size (aim for <400 lines changed)
- Response time expectations (24–48 hours)
- When to approve vs. request changes
- How to handle disagreements
Automate the Obvious
Use tools to catch:
- Formatting and style issues
- Basic security vulnerabilities
- Test coverage requirements
- Dependency vulnerabilities

Common Pitfalls and Solutions
“This Takes Too Long”
Problem: Reviews become a bottleneck
Solution: Set clear response time expectations and stick to them. If reviews consistently take too long, PRs are probably too large.

Problem: Reviewers focus on formatting instead of logic
Solution: Automate style checking. Train reviewers to use the priority framework.
